Short answer: Every forecasting model, regardless of sophistication, has structural limits. It learns from the past and projects patterns forward. When those patterns break — because of genuine novelty, discontinuous market change, or human decisions not captured in any dataset — the model is wrong, and often confidently wrong. A mature forecasting process recognises these limits explicitly, designs a structured role for human judgment, and measures the contribution of each.

What Models Are Actually Doing

It is worth being precise about what a demand forecasting model does, because the honest limits follow directly from this.

A statistical or machine learning model identifies patterns in historical data — seasonal rhythms, promotional responses, trend trajectories, correlations with external variables — and uses those patterns to generate predictions. The model is, at its core, a formalised extrapolation engine. It is only as reliable as the assumption that the future will resemble the past in the ways the model has learned.

That assumption is usually reasonable. Most of a beverage SKU’s week-to-week demand variation is driven by repeating patterns — seasonality, promotions, distribution changes — that can be modelled from history. But “usually reasonable” is not “always valid.” The exceptions are precisely where the damage happens.


The Four Structural Limits

1. Discontinuous events. A major competitor exits a key market. A route-to-market restructuring halves the distribution footprint overnight. A new retail chain adds a national listing that doubles distribution points in a single quarter. None of these have historical analogues in the model’s training data, and the model will produce forecasts anchored on the pre-event baseline long after the market structure has changed.

2. Novelty at the category level. The rapid rise of non-alcoholic beer as a serious commercial category is a recent example. Models trained on conventional beer patterns could not anticipate either the growth rate or the distinct seasonal and occasion profile of NA. 3. Correlated demand shocks. Events that affect multiple SKUs simultaneously in unpredictable ways — economic recessions, pandemic restrictions, channel disruptions — create demand shifts that models can detect only after the fact. Pre-COVID time-series models were not wrong because they were poorly built; they were wrong because the generating process changed in a way no model could have anticipated.

4. Behavioural and competitive intelligence gaps. Commercial teams often have concrete information that does not appear in any dataset: a key account manager knows a major retailer is reducing shelf space; a sales director knows a competitor is about to launch a competing SKU; a procurement lead knows a packaging shortage is coming. This information, if structured and introduced into the forecast, is extremely valuable. But it lives in people’s heads, not in the model’s inputs.


The Override Problem — and Its Solution

Human overrides of statistical forecasts are simultaneously the most valuable and the most damaging intervention a commercial team can make. Valuable when grounded in specific, verifiable information. Damaging when driven by commercial pressure, optimism, or organisational hierarchy.

Research across industries consistently suggests that unstructured overrides — where salespeople or commercial managers adjust forecasts without documented rationale — tend to increase rather than decrease forecast error, on net. The direction is typically upward: commercial optimism pulls forecasts above what the model projects, and those optimistic forecasts are more often wrong than right.

The solution is not to ban overrides — it is to structure them:

  • Require a documented, specific rationale for any override above a threshold (e.g. +/- 15% of the statistical forecast).
  • Track override accuracy separately from model accuracy. A team that consistently overrides the model in the wrong direction should see that evidence and revise its override behaviour.
  • Create a formal channel for commercial intelligence — listing changes, competitive intelligence, customer commitments — to enter the forecast as structured inputs rather than as informal adjustments.

This is the discipline that turns “human judgment” from a bias vector into a genuine forecast improvement.


When to Trust the Human Over the Model

The cases where a well-informed human should take precedence over the model’s output are specific and not universal:

  • Known future events with no historical precedent. A brand campaign of a scale not previously attempted. A channel partnership that is genuinely new. A price change larger than any in the training history.
  • Concrete intelligence about market structure changes. Confirmed competitive exits or entries. Confirmed distribution gains or losses. Regulatory changes affecting availability.
  • Periods immediately following structural breaks. In the 8–12 weeks after any major market disruption, model predictions anchored on pre-disruption history should be treated as indicative only, with human-adjusted scenarios receiving greater weight until the model has been retrained on post-disruption data.

In all other cases — the normal weekly demand variation, the expected seasonal swing, the promotional response on a well-tested mechanic — the model should be trusted over individual intuition. The model has no ego, no quarter-end pressure, and no optimism bias.


The AI Hype Correction

The past three years have produced substantial excitement about AI-driven demand forecasting, including in the beverage industry. Some of that excitement is deserved: large language models and advanced ML methods can genuinely improve accuracy on complex, high-SKU-count portfolios, can process external data sources that older methods could not, and can generate forecasts at speeds and scales that were previously impractical.

What AI cannot do: predict the future under genuine uncertainty. The limits described in this article — discontinuous events, novel categories, correlated shocks, commercial intelligence — are not software limitations. They are epistemological ones. More computing power and more data do not eliminate them; they reduce the error in the remaining predictable component and leave the irreducible uncertainty unchanged.

A beverage forecasting process that combines well-maintained models with structured human judgment, clear override protocols, and honest accuracy measurement will outperform one that is either purely algorithmic or purely gut-feel. The right question is not “model versus human” — it is “how do we design the collaboration?”
